- Three-hour virtual Lab, structured pre-work, and a 30-day group check-in
You're expected to help your organization move forward. Where do you begin?
Your organization may already have AI tools available. Some employees are experimenting. Others are waiting for direction. Leadership wants to know what it means for roles, skills, and results.
Meanwhile, you're managing the work already on your desk.
You need a practical way to choose a starting point, evaluate the possibilities, and help people work effectively as expectations change.
This Lab gives you a structured method, practical tools, and dedicated time to apply them to the performance review process you know. You'll receive guidance from Veronica and learn alongside other senior leaders working on the same process.
Why we start with performance reviews.
Performance reviews and development planning are two of the hardest things for managers to get good at. A manager with five or ten direct reports can spend hours on each review, most of it trying to get the wording right, and very little of it preparing for the conversation itself.
Most reviews lean on the last few months, because that is what the manager remembers. Goals are often written in isolation and recycled from last year. Two managers rate similar performance differently. And when a review is inflated, it shows up later, in a promotion debate or in a performance problem nobody saw coming.
Many managers are already using AI here. Usually it is one paragraph pasted into a personal account to clean up the wording, with none of the context that would make the draft accurate.
In the Lab, you'll look at the whole process: the lead-up, the review itself, and the follow-up. You'll decide what to eliminate, simplify, support with AI, or keep human-led. Then you'll define the capabilities, responsibilities, and quality standards needed to make the revised approach useful.
What a good review draft draws on
- Strategic and department goals
- The organizational structure
- The job description
- The employee's self-review
- Prior reviews and development plans
- Your review template
You'll also set the standard each manager needs to meet for those inputs, so drafts are consistent across the organization.
Leave with a method you can use again.
During the Lab, you'll develop:
- A map of your current performance review process and its main challenges
- A redesigned performance review process showing where AI can contribute
- Clear points for human judgment, review, and accountability
- Updated capability and performance expectations
- A 90-day pilot plan to refine with your stakeholders
- Defined inputs and quality standards for AI-supported review drafts
Your Participant Toolkit includes workflow mapping tools, an AI Work Design Matrix, a human judgment map, role and capability templates, performance-expectations guidance, and a pilot planner.
You'll also receive prompt architecture guidance, practical examples, a fill-in-the-blank custom GPT instruction template for performance review drafts, and a short setup guide to help you move from workflow design into building and testing your own custom GPT after the Lab.
Choose Lab + Personalized Blueprint for individual support and a tailored document Veronica prepares from your intake and Lab work.
Work on your own challenge. Learn from the group.
With just five participants, the Lab creates space to work through your own decisions and learn how others approach theirs.
Everyone in the cohort works on the same process, so you'll see how other organizations run performance reviews, compare decisions about AI and human judgment, and discover ideas you can adapt to your organization.
The learning continues at the 30-day group check-in. We'll discuss what you've tried, what you're learning, and where you're getting stuck. You'll receive guidance from Veronica and learn from the group's progress, questions, and experiences.
How the experience works
Before the Lab
Complete a structured intake describing how performance reviews run in your organization today, where they get stuck, and the outcome you want. Bring sanitized examples or templates where useful.
Lab + Personalized Blueprint participants also meet with Veronica for a 30-minute individual workflow review to clarify the scope and arrive ready to work.
During the three-hour Lab
Veronica will guide you through five steps, with time to apply each one:
- Filter: Identify which AI possibilities matter for your work.
- Diagnose: Examine the current workflow and performance problem.
- Redesign: Decide what changes and where AI belongs.
- Define: Clarify human judgment, capabilities, and performance expectations.
- Pilot: Plan a bounded test with meaningful measures.
You'll develop working drafts for your own review process while learning from examples, discussion, and the approaches of other participants.
After the Lab
Use your working plan and toolkit to begin stakeholder conversations and prepare your pilot. The prompt guidance, instruction template, and setup guide will help you build and test a custom GPT where it fits your workflow and your organization's approved tools.
If you choose Lab + Personalized Blueprint, Veronica will prepare your tailored Blueprint and deliver it within three business days of the Lab. You'll then meet for a 30-minute individual Blueprint debrief to walk through the plan, answer questions, refine priorities, and clarify your next steps.
Approximately 30 days after the Lab, all participants reconnect for a 60-minute group check-in to share progress, work through obstacles, and learn from one another's experience.

Who this is for
This Lab is designed for senior HR, People, Talent, L&D, and organizational effectiveness leaders, particularly those working in mid-market organizations.
You'll get the most from it if you:
- Own or influence the performance review process in your organization
- Can bring a real example to work through
- Want to build your ability to guide AI-related changes
- Can propose or sponsor a small pilot in your organization
- Value learning through practical application and discussion with peers
You don't need to be an AI specialist. You do need a willingness to examine the work and try a different approach.

Who leads the Lab
Veronica B. Chase is a senior leadership and organizational effectiveness advisor with nearly three decades of experience helping leaders and organizations improve how they work.
As a Senior Director of Performance & Organizational Effectiveness at a Fortune Global 500 services company, she held responsibility for performance management workflows serving more than 16,000 managers.
Today, her practical AI work includes performance reviews, development planning, and strategic planning. For performance reviews, that includes a custom GPT that draws on the organization's goals, structure and review history. She brings that experience into a working session where participants connect AI possibilities to human judgment, capability, and performance.
Her approach combines operating experience with practical, hands-on guidance, so participants apply the method to their own work in the room.
